Production rollout: Cloudflare provisioning, deploy, publish, and demo configurator page

Goal

Complete production rollout for @vibetechnologies/webagent:

1. Provision Cloudflare resources (D1, KV, R2, Queue) and bind real IDs in packages/backend/wrangler.toml
2. Set required secrets (ADMIN_SECRET, RESEND_API_KEY) with Wrangler
3. Run D1 migrations and deploy backend Worker
4. Publish widget package to npm (--access public)
5. Add and deploy a simple Cloudflare-hosted demo page that includes the widget and acts as a widget configuration assistant (the chat helps users configure widget settings for other products)

Deliverables

• Updated wrangler.toml with real resource IDs
• Successful backend deployment URL
• npm package publication confirmation
• Demo page URL running on Cloudflare
• Documentation updates for deployment/demo usage

Notes

• Keep WebMCP support enabled in widget behavior
• Use existing backend + widget architecture without regressions
• Add progress updates in this issue as milestones complete

Started production rollout execution. First milestone in progress: provisioning Cloudflare resources (D1/KV/R2/Queue), then binding IDs, setting secrets, running migrations, deploying backend, publishing widget, and deploying a Cloudflare demo configurator page.

Scope: add a static-hostable example under examples/, support local-dist bundle loading in dev and CDN loading in production, add live config form + preview + embed snippet, and update deployment docs for Cloudflare Pages/Workers static assets. • Updated packages/backend/wrangler.toml with real D1/KV IDs
• Added Azure GPT-5.1 proxy configuration to backend and set AZURE_DEV_AI_API_KEY secret from ~/.env.d/azure-dev.env
• Removed hard dependency on R2 for KB storage: /api/kb now falls back to KV when no R2 bucket is bound
• Applied D1 migrations remotely and deployed backend Worker successfully

⚠️ Blockers / pending

• RESEND_API_KEY not available yet, so email sending path is not fully configured

• Worker URL deployed by Wrangler: https://webagent-backend.vibetech-webagent.workers.dev (currently showing TLS handshake mismatch from this environment; may need certificate propagation / workers.dev account setup follow-up)

Notes

• Demo page includes live config form + snippet generator + widget preview + WebMCP/session guidance.
• Backend proxy now supports Azure base URL + default model gpt-5.1 for azure-openai provider.

3. Verify workers.dev TLS endpoint health from your target client/network (this runtime still reports TLS handshake mismatch)

• Verified npm CLI login is active (npm whoami = vibetechnologies).
• Ran widget pre-publish checks successfully:

• Verified backend deploy/migrations status:
  • wrangler d1 migrations list webagent-db --remote → no pending migrations
  • GET /api/health healthy on deployed endpoint
• Verified demo configurator page is reachable (https://3b875c2c.webagent-config-assistant.pages.dev).

⛔ Still blocked

1. npm publish

• npm publish --access public returns:
  403 Forbidden - Two-factor authentication or granular access token with bypass 2fa enabled is required to publish packages.
• Account profile currently reports tfa: false, so publishing requires either:
  • enabling 2FA on npm account, or
  • using a granular/automation token with bypass-2FA publish capability.

2. email/escalation production secret

• Worker secrets currently present: ADMIN_SECRET, AZURE_DEV_AI_API_KEY.
• Missing: RESEND_API_KEY (required for production /api/email and escalation delivery).

Next manual actions to fully close this issue:

1. Provide/set RESEND_API_KEY (wrangler secret put RESEND_API_KEY).
2. Enable npm 2FA OR provide a bypass-2FA publish token, then rerun npm publish --access public for @vibetechnologies/webagent.
